Physical AI in Brownfield Plants: Why Europe Cannot Copy Chinese Greenfield Robotics

Week 39 went inside a single robot’s path. Week 40 pulls back to the fleet, then the continent — because the IFR’s World Robotics 2026 numbers make the gap impossible to ignore: 603,000 industrial robots installed globally in 2025, China taking 354,000 (59%, +20%), the EU just 60,500 (−11%), Germany ~25,000 (−8%).

The instinct is to read this as a race Europe is losing. It’s the wrong race. China’s surge is almost entirely greenfield — new factories designed around robotics from the first drawing. Europe’s capacity sits in decades-old plants where every robot must fit constraints nobody designed for it. Six structural differences separate the two, none visible in an install-rate comparison: layout and mix, safety re-certification, energy and grid, skills and industrial relations, capital cycle, and mixed-vendor fleets. Copy a greenfield rollout in a brownfield plant and you get a stalled retrofit and a shelved robot.
