OT vs. IT: The Integration Debt That Stops Industrial Agents

Part I argued the agent’s envelope is a leadership decision. Part II asks what happens when leadership signs off on an envelope the surrounding systems can’t support. Industrial agents fail less on models than on the systems and definitions they act through, they die on a 20-year ERP, an unnamed tag, and two definitions of “good.”

The debt comes in two halves. OT debt: calculations living wherever was easiest, “good/scrap” differing line to line, exceptions living in operators’ heads not the historian. IT debt: 20-year ERPs with no usable API, data split across disconnected systems, the screen as the only reliable interface. An agent inherits both, it either can’t read the real state or can’t durably write back. It surfaces as KPI disputes, screen-scraping agents that break on the next field-label change, and pilots that run on a clean extract then die on the live tag set. Surveys name legacy integration the top AI barrier for most manufacturers; the agent didn’t create the debt, it’s the first user with no patience for it.

What to pay before the agent, on one workflow, not a plant-wide platform: a shared definition of states and quality, a supported write path (not a screen scrape), permissions and an audit trail, and one named owner of the record. Your action this week: ask who the single named owner of your operational record is today. Full breakdown at renegrywnow.com.

Reflection questions

  • Who is the single named owner of your operational record, today, with a name?

  • Does your agent write through a supported path (API, OPC UA, MES), or a screen scrape that breaks on the next patch?

  • Have “good,” “hold” and “downtime reason” been frozen in writing for the one workflow you want to close?
